So, what I have:

A good HD-HTPC without a low-res video output
An xbox
A dead HDTV, and
A big SDTV

I can't afford to buy an SD video output card, so that's out. I was hoping to use XBMC on my xbox, but here's the issue:

I have several years' worth of transcoded video in multiple formats. I would like to avoid the hassle of copying and transcoding...everything...if possible. Is there a backend application that can do real-time transcoding and streaming to the xbox over the network? Like something that could show all my original files from the xbmc menu over the network, and if selected for playback convert them on the fly for 4:3 SDTV usage?

If that magical app doesn't exist, then something that could auto-convert my stuff to xbmc playable format in batches with some autoconfiguration (I don't have to manually tweak each batch to ensure that subs, audio streams, aspect ratios, etc are maintained)?
